by Manny Maceda (Worldwide Managing Partner, San Francisco) , Michael Garstka (Partner, London) and Charles Ormiston (Advisory Partner, Singapore).

The article articulates a framework for "Full Potential Transformation," a strategic approach enabling companies to revamp their performance across financial, operational, and strategic domains. By dissecting Charles Schwab & Company's turnaround strategy during the early 2000s downturn, the piece underscores the necessity of a bold vision and a comprehensive plan encompassing strategy refinement, operational efficiency, organizational alignment, customer focus, and capital optimization.

This approach is presented as a methodical journey requiring meticulous planning and execution to achieve sustained competitive advantage and market leadership.

In the article, a 2x2 matrix (or chart) suggests potential strategies a company (or its business units), can undertake to achieve transformation (see original illustration here).

The matrix has 2 axis :

- X-Axis: "Relative Competitive Position" : Refers to a company's standing or ranking in comparison to its competitors within the industry, based on various performance metrics. This position is determined by assessing the company's strengths, weaknesses, opportunities, and threats in relation to its competitors, aiming to understand where the company excels or lacks. 
-> Weak : Stagnant Market, declining shares, Unprofitable,bleeding cash
-> Strong : Strong position, growth momentum, Profitable, positive cash flow-> Strong : Strong position, growth momentum, Profitable, positive cash flow


- Y-Axis: "Degree of Business Stability" : Refers to the measure of predictability and consistency in a company's performance, operations, and financial results over time. Stability is influenced by factors such as market demand, competitive landscape, operational efficiency, and financial resilience. This metric helps in understanding how well a company can maintain its course during turbulent times or adapt to changing market conditions while preserving its core operations and strategic objectives. 

The combination of these axises leads to 4 different business transformation strategies :

↩️ - Turn Around (Stable Degree of Business Model Stability, Weak Relative competitive position)Rapidly improve financial performance while retaining the current business model. 

It involves a quick turnaround of financial performance without fundamentally changing the existing business model. It focuses on optimizing and streamlining current operations to achieve better results in a short period. It might include cost-cutting measures, efficiency improvements, and other initiatives aimed at boosting profitability within the existing framework.

🏎️ - Stay Paranoïd 
(Stable Degree of Business Model Stability, Strong Relative competitive position) Stay ahead of the curve by making changes earlier than necessary.

It suggests a proactive approach to change, advocating for making adjustments before they become imperative. It involves a keen awareness of market trends, emerging technologies, and potential disruptions. This strategy encourages organizations to anticipate shifts in the business landscape and implement changes ahead of competitors, maintaining a competitive edge and adaptability.

🐘 - Go Big or Go Home 
(Obsolete Degree of Business Model Stability, Weak Relative competitive position) Find a new business model and improve financial performance ASAP.

This strategy is more radical, calling for a complete overhaul of the current business model. It recommends finding a new way of doing business that can significantly improve financial performance. This could involve entering new markets, diversifying product or service offerings, or adopting innovative business models. The emphasis is on swift and substantial transformation to achieve rapid financial improvement.

🦎 - Evolve 
(Obsolete Degree of Business Model Stability, Strong Relative competitive position) : Change elements of the model; take advantage of financial strength to sequence thoughtfully.

"Evolve" suggests a more measured and strategic approach to transformation. It involves selectively changing certain elements of the business model while leveraging existing financial strength. This strategy emphasizes a thoughtful and sequenced approach, ensuring that changes are well-planned and aligned with the overall business strategy. It may involve incremental adjustments to adapt to changing market conditions.
